Many enterprise technology stacks rely on post-facto observability tools and monitoring dashboards to oversee AI deployments. While that approach worked adequately for traditional microservices and deterministic software, non-deterministic agentic workflows present a different risk profile.

Observing that an agent produced an incorrect financial calculation or leaked proprietary customer records ten minutes after the transaction occurred does nothing to protect revenue. The commercial damage, regulatory exposure, and customer churn have already taken place.

"Passive monitoring tools simply fall short when handling non-deterministic outputs," Carfagno said. "Organizations encounter severe friction across three core areas: data quality, security, and operational ownership. Establishing active governance across these three pillars removes critical operational bottlenecks. Failing to govern them upfront directly hinders measurement and cripples commercial monetization efforts."

When organizations can’t verify agent outputs in real time, they suffer what amounts to an operational guessing tax. According to Gartner research, more than 40 percent of agentic AI initiatives are expected to be canceled by the end of 2027 due to governance gaps, unpredictable operational costs, and control failures.

Rebuilding AI Unit Economics: Beyond Per-Token Anxiety

Uncontrolled agents frequently drift into recursive loops, redundant retrieval steps, and inflated context windows. This behavior rapidly inflates model token consumption and GPU compute costs, turning what looked like a high-margin data service into an unsustainable expense.

Carfagno argues that shifting to an active AI control plane stabilizes these unit economics by centralizing policy enforcement before execution takes place:

"Centralizing and governing data monetization allows organizations to abandon itemized, per-token cost panic. Instead, teams can quickly and efficiently evaluate high-value data and agent utility. Operating outside a governed environment introduces exorbitant enterprise risks, including catastrophic data breaches. Governed data at scale represents the true essence of trust posture management."

By controlling agent execution paths and validating intent before tool execution, enterprises can set fixed cost boundaries per task. This control gives commercial teams the predictability needed to build dependable gross margins into commercial contracts.

As stringent regulatory frameworks take effect, including the EU AI Act and the NIST AI Risk Management Framework, many commercial leaders view compliance as an administrative obstacle.
